Own onboarding process for all hires.
Take over documentation updates:
Keep GitBook aligned with execution.
Add role-specific deliverables as new hires join.
Audit documentation weekly in the first month, monthly thereafter.
Set Execution Rhythm
Weekly founder sync (Andrea + Stefano).
Weekly team check-in (run by Ops).
Async status updates (no waiting a week to uncover problems).
Use documentation as the single source of truth in every meeting.
Run Structured Onboarding
Every hire follows the same 4-step flow:
Vision Talk (Founders): explain mission, culture, expectations.
Documentation Walkthrough (Ops): where to find info, rules of execution.
Role Deliverables: clear 30-day milestone to prove contribution.
Weekly Ops Check-ins: track execution, unblock issues.
Ops = engine. Documentation = operating system.
Founders must stay focused on product, clinical ops, and strategy. If Ops is not hired immediately, founders become project managers and execution stalls.
